Jassy compared Amazon's AI infrastructure bet to its early AWS investment, saying returns will follow when revenue catches up with spending

Amazon $AMZN CEO Andy Jassy said Monday that investors shouldn't worry about the e-commerce giant's plan to spend $200 billion on capital expenditures this year, the bulk of it tied to AI infrastructure. On the scale of the commitment, Jassy was direct during an appearance on CNBC: "When you have shifts that are this momentous … you want to bet big."
Free cash flow projections have also drawn scrutiny, and Jassy argued that critics have the wrong mental model for how Amazon's capital spending eventually pays off. "We have to lay out capital and cash in advance of when we can monetize it," he said. The gap exists, he explained, because physical infrastructure takes years to build before a dollar of revenue flows through it — yet once built, those assets remain productive for decades, giving Amazon a long runway to earn back its investment.
He drew a direct parallel to Amazon's early investment in Amazon Web Services. "When your revenue growth starts to catch up with the capital expenditure growth, you actually end up really liking the operating margin, the free cash flow, and the [return on invested capital]," Jassy said. "We've lived this movie once before in the first wave of AWS … and I think the same story is going to play out, except with much larger revenue and free cash flow downstream."
To illustrate the pace of AI adoption, Jassy offered a comparison: The AI business has already reached an annualized revenue run rate above $15 billion, a figure he said is 260 times larger than where AWS stood at the same point in its history.
Jassy framed the stakes in sweeping terms. "We believe that AI is the biggest technology transformation in our lifetimes," he told CNBC. "It's going to reinvent every single customer experience we know and altogether new ones we never imagined."
Amazon's first-quarter earnings, reported in late April, showed the scale of spending already under way. Capital expenditures reached $44.2 billion in the quarter, up from $25 billion in Q1 2025. Free cash flow on a trailing 12-month basis fell to $1.2 billion from $25.9 billion in the prior period, reflecting a year-over-year increase of $59.3 billion in property and equipment purchases. AWS posted revenue of $37.6 billion, a 28% year-over-year gain — its fastest growth rate in 15 quarters.
The $200 billion capex figure has been a flashpoint with investors since Amazon first disclosed it alongside fourth-quarter 2025 earnings. Amazon stock fell as much as 10% in after-hours trading following that release. The stock needed roughly two months to claw back those post-announcement losses before resuming its climb and closing at a record high Monday, according to CNBC.
In his annual shareholder letter earlier this year, Jassy made a similar case in writing, saying the company was "not going to be conservative in how we play this" and that Amazon's future operating income and free cash flow "will be much larger because of it."
